Machine-scale toolkit

Intelligence Capitalism Toolkit

A simple working packet you can fill out in order, even if these ideas are new to you.

Start by finding the weak points in the business. Then map what the business actually controls. Then check whether the numbers improve because the design is better, not just because costs were temporarily cut.

Use the tools in order.

  • First: use the Fragility Audit to find the part of the business most likely to break.
  • Second: use the Machine-Scale Canvas to sort the business into three clear layers.
  • Third: use RPE Signal Delta to see whether the redesign really improves the business.

Three core workbook tools.

  • A scorecard for finding weak spots.
  • A map for seeing what you own and what you depend on.
  • A worksheet for checking whether revenue is becoming less tied to headcount.

Fragility Audit

What breaks first if current growth continues under pressure?

This section helps you find the first serious weakness in the business.

  • Customer Relationship: do customers trust you directly, or mostly trust a partner or platform?
  • Data and workflow defensibility: is there anything hard to copy in how you work?
  • Governance infrastructure: do you have clear review rules and controls?
  • Error catching capacity: would someone catch a major mistake before a customer does?
  • Judgment debt: are you removing junior work without creating a new path for people to learn?
  • 21 to 25: strong. The business looks healthy in this area.
  • 16 to 20: workable. The business can grow, but there are real pressure points.
  • 11 to 15: fragile. A shock or mistake could expose major weakness.
  • 5 to 10: weak. The business may look better on the surface than it really is.

Machine-Scale Canvas

Map what the firm controls, what it rents, and what should be redesigned next.

This section helps you sort the business into three parts so you can see what matters most and what should change first.

  • Customer Relationship: the parts that make customers choose you and stay with you.
  • Operational Middle: the day-to-day work that turns the promise into delivery.
  • Infrastructure: the systems, vendors, and regulated assets the business depends on.
  • If this disappeared for 30 days, would customers notice right away?
  • If a partner removed access, would customers still come through us?
  • If a competitor copied this, would we still have an advantage?
  • If we automated this badly, would we damage trust or only create extra cost?

RPE Signal Delta

Measure whether the redesign changes structure or only appearance.

Metric

Current RPE

Annual revenue divided by full-time employee count.

This is the simple first number. It tells you how much revenue each employee supports on paper.

Metric

Adjusted RPE

Revenue divided by the effective labor base.

Add contractors and outsourced labor that function like hidden employees. This gives a more honest number.

Metric

Target RPE

Projected revenue divided by the projected labor base after redesign.

This is your best estimate after redesign. It shows what the business could look like if the new structure works.

RPE Delta
  • Small delta: not much changes. The business may already be fairly lean.
  • Medium delta: the redesign could make a meaningful difference.
  • Large delta: the business probably has more hidden labor or coordination drag than expected.

Do not chase the number by cutting the parts that customers trust or by weakening review and judgment. A better ratio is only useful if the business is still sound.
