Software and external infrastructure reduce internal coordination while people keep responsibility for consequential outcomes. - Three-layer architecture: protect the customer relationship, automate the operational middle, rent infrastructure where ownership does not create a durable position, and preserve accountable human judgment across all three layers. - Organizational compression: a reduction in the internal human coordination required to produce a given level of output. Labor does not disappear; it moves among employees, software, contractors, providers, and infrastructure companies. - When intelligence becomes cheap, advantage migrates to complementary assets: customer relationships, trust, governed proprietary data, organization-specific context, workflow integration, evaluation, and judgment. - Judgment debt: the delayed liability created when automation removes the junior work through which future experts acquire judgment (the apprenticeship squeeze). - Legitimacy test: whether customers, regulators, employees, and the public accept a system and can identify who remains answerable for its decisions. - Early evidence (Kim and Koning, 2026, HBS working paper on AI-native firms): among Y Combinator cohorts 2020 to 2024, AI-native startups had about 25% fewer employees than comparable non-AI startups.
